The team
Six people shape the daily work. A seventh — Thomas — is the temporary on-site operator and writes this manual.
Rani runs sales. He manages roughly 300 customers — restaurants, Lebanese grocers, wine merchants across Île-de-France and the wider French network. He is the most important person in this engagement: 95% of Thomas’s time is spent pairing with Rani. The goal: move selling-time ratio from 40% (Week 1) to 90% (Week 5). Rani carries a Framework laptop running Fedora bootc with Niri, Kitty, and a pre-loaded skills library. No computer-science background — a sharp operator in sales. Cadence: one-hour paired sessions every working day.
Paul Ghafary is the DAF — the CFO. paul.ghafary@sodimo.eu. He administers Sodiwin, holds the institutional memory of every vendor relationship, and signs off on expense lines. All data, all contracts, all credentials pass through Paul. Cadence: two 30-minute meetings per week. Paul’s Sodiwin dashboard is the canonical source today; the D1 warehouse will replace the manual Excel exports, but Paul signs off on parity first. Paul also owns CNIL compliance, the Fattal reporting template, and the OPEX-vs-Capex conversation with the accountant.
Jack Fahed is the DG — director general. On-site four days a week. Contractual signer. Owns the ISP ticket that unblocks static IPv4, PTR delegation, and port-25 egress (the three hard blockers for mail migration). Cadence: one 15-minute meeting per week.
Michel Fattal is the owner. Based in the UAE, remote. Visual, numerate, board-altitude. He receives one deliverable per week: the Friday Report — a one-page board memo delivered by email with a link to the changelog site, three sections (where we are / what’s shipping / economics). Nothing else.
Ralph is a full-spectrum operator: admin, logistics, finance, sales (CRM and lead generation), demand planning. He does not have a fixed cadence; he surfaces as the operator of tools Rani gets and Paul specs.
Florian Couffignal is the Sodiwin vendor contact. fcouffignal@sodiwin.com, +33 6 95 81 08 42. He owns the nightly SFTP export from the Sodiwin Pervasive SQL database onto the Synology. Negotiated in two email rounds during Week 1; final state in the Sodiwin chapter. Not a Sodimo employee — the third party whose cooperation makes the data layer possible.
Thomas Mecattaf is the consultant. On-site five weeks. thomas@leger.run.
Two external names surface but are not staff. Lyes Younes — staff member whose Strato mailbox weighs 13.6 GB, the heaviest in the migration. Rodolphe Saadé — CMA CGM chairman, the silent audience for the case-study work given his group’s Q3 2026 Fattal acquisition.
